Jobs’ biographers have noted that he had a way of bending reality and real-life constraints through his willpower; examples include how he got Steve Wozniak to write a video game in four days and nights flat when ordinarily it would have taken several months, how he got his Macintosh software team to speed up the bootup time (“If it could save a person’s life, would you find a way to shave 10 seconds off?”), or how he got Corning Glass CEO to manufacture and ship Gorilla Glass in time for the first iPhone launch, after realising just months before the scheduled launch that plastic screens scratched easily in pocket.

A reality-distortion field was not unique to Jobs or the people who worked with him, rather it manifests in a staggering number of organisations. Also, Jobs’s RDF at best got his colleagues or partners to do things they believed impossible. But RDF is not always productive, it can instead become a form of organisational self-delusion, where leaders become disconnected from reality and push forward goals and objectives that are hardly realisable or feasible.

Management theory and literature has many mechanisms to describe similar phenomena where leaders lose touch with reality, from CEO hubris or disease to Icarus Paradox, or groupthink. What we also know from literature is that it is not always arrogance, incompetence, or any specific personality traits that give rise to an RDF around a leader; smart and capable leaders can equally succumb to distorted views of reality, and the reasons are frequently structural.

A common reason is filtered information as described in the CEO disease – the subordinates routinely tend to filter out bad news from upward communications towards the boss, and at the top of the organisational hierarchy this filtration compounds heavily. Leaders therefore believe in a highly airbrushed version of reality, without anyone necessarily lying to them outright.

But as we dig deeper, we find that this distorted view of reality by senior leaders in an organisation (for that matter, even senior public servants and politicians) is largely a function of the feedback-loops working in an organisation.

Our core argument is essentially this: the intensity of the reality distortion field in any organisational function – marketing, PR, operations etc. – is inversely related to the quality of that function’s feedback loop.

Building high-quality feedback loops

Four dimensions described below determine the quality of a feedback loop around you.

Dimension

The question leaders should ask

Speed

How quickly does reality get to us?

Independence

Does the feedback come from people with no incentive to please us? Performance marketing for example may receive conversion data within days, while operations can encounter defects or delivery failures almost immediately. Similarly, to what extent a new ad-campaign has impacted weekly sales is a quick feedback loop at work.

Other functions, like brand marketing (via sponsorships for example) can have slow feedback loops where the outcomes or results can take months or years to materialise. Corporate communications also works with a structurally slower and noisier loop: press coverage depends on editorial judgement and news cycles, while its most important outcomes – trust, preference, reputation and stakeholder behaviour – may take several months to become visible. It is easy therefore to build a flawed mental model – “we are important people and doing important things and it therefore behoves the media to cover us” – and sustain it over the years.

Nearly every communications leader we know has felt some version of this: the conviction that a company’s latest announcement merits prominent coverage, even when journalists see no meaningful story. The first safeguard here is regular, no-agenda conversations with stakeholders. “We did not cover it because it did not merit a story” is uncomfortable feedback for a leader, but it is also useful evidence about the organisation’s external relevance.

Still, a journalist’s response is only one part of the feedback loop, and must be combined with signals from customers, employees, investors, analysts and other priority stakeholders about the same announcement.

We also advise comms leaders to replace vanity metrics such as number of press releases issued or impressions with more precise metrics or qualitative questions, such as: whether their priority stakeholders noticed and understood the message; whether trust, preference or intent changed; and whether communications contributed to an organisational objective.

Finally, many leaders set an internal performance target after benchmarking their media visibility against larger or more successful competitors. Here, being analytically rigorous about estimating what a company of their size, status, and news value should earn through press coverage is a powerful way of staying closer to reality as it exists. A company with 20 per cent SoV may not be necessarily underperforming against a competitor with 35 per cent SoV, while a high SoV driven by a controversy is hardly a marker of communications success.

Above all, the real question for every leader – CCOs or CEOs – is whether they have been careful enough to build high-quality feedback loops, essential to keep their eyes and ears open to the realities of the outside world. The goal is not to restrain their ambitions, but only to help them distinguish clearly between an assumption that can be overturned through ingenuity (as Jobs did), and a fact that must be confronted. After all, ambition has its value only when reality is allowed to have its say, and leaders are prepared to listen.

A Reality-Distortion Field manifests in organisations when its leaders become disconnected from reality, not because of arrogance or incompetence, but due to structural reasons.
